A culture value becomes useful when people can connect it to a real decision or task. “We value collaboration” leaves room for interpretation. “Before a handoff, agree on the next owner and what a complete handoff includes” gives a team something it can try and improve.

This guide is for learning and change teams translating a workshop, value statement or culture program into work routines. It focuses on the design of one routine. For a broader set of team practices, use the team culture guide.
A value-to-routine worksheet
| Field | Question | Illustrative example |
|---|---|---|
| Value | What principle should guide the work? | Collaboration. |
| Situation | Where does the principle need to show up? | A customer moves from Sales to Operations. |
| Action | What would someone do differently? | Confirm the owner, requirements and next step. |
| Support | What must the organization provide? | Time for a handoff and a shared template both teams can access. |
| Response | What happens after an attempt? | The receiver confirms what is clear and identifies missing information. |
| Review | How will we judge usefulness? | Review a sample of handoffs and ask both teams about rework and burden. |
Check what the current system encourages
Before adding a new routine, examine the incentives and manager responses around it. If a team is rewarded only for speed, a careful handoff may be discouraged. If a manager dismisses questions, a prompt to speak up will not resolve the underlying problem.
Ask staff what makes the proposed action hard. Their answer may point to staffing, unclear ownership or a tool that does not work. Small practices can help, but they are not a substitute for changing those conditions.
Design a routine people can use
- Choose one recurring situation with the people doing the work.
- Write the smallest useful action, including exceptions where it should not apply.
- Fit the cue into an existing task, rather than adding a separate reporting step.
- Demonstrate and rehearse the action if it requires a new skill.
- Agree on feedback and a date to review the trial.
BJ Fogg’s Behavior Model describes motivation, ability and a prompt converging for a behavior to occur. Use it as one diagnostic lens. It is not evidence that a prompt will overcome every organizational obstacle.
Example: making accountability more specific
Illustrative example. At the end of a planning meeting, a team records the owner and next check date for each decision. When someone cannot meet a commitment, the agreed response is an early update explaining the obstacle and a proposed next step. The manager models this response when their own work slips.
The review checks whether decisions have clear owners, whether updates arrive while action is still possible and whether the process helps the team. It does not equate more updates with better culture.
Review culture with more than a behavior count
Use work examples and counts alongside conversations about trust, fairness and workload. An action can happen because people feel compelled to comply, so frequency alone does not establish a positive culture. Do not infer an employee’s attitude from a missed checklist entry.
After a culture workshop, use the post-training action plan kit to record one routine and its support. Use the measurement guide to separate application, quality and outcomes. GWork can help organizations connect priorities with small actions and follow-through; discuss the workflow you want to improve before choosing a pilot.
